Y'shouldn't really have someone replace someone else, similarly to why y'shouldn't add new people after the game's started.
Replacement changes every action and statement of both people into red herrings, sorta. And then any other interactions either of them has done (but moreso for the person who's replacing the other) are also suspect. Plus, it still entails the loss of someone. Even the loss of a regular Elder to become a Seer/Guardian is still a detriment to that side, because there's one less total person. And even just having, as it seems to be the case, Silvanus replace Jack, whatever side Silvanus was on lost someone.
