I'm newish so I can't comment on any prior guild experience but i think 20 ranks does work if there is not a high leader turnover, which is unfortunately the case in the geos, if their not leader, their often not active. This also impacts guild ranks for novices as my secretary gf as GR5 did almost nothing for novices, while some novices aim for GR19's like Revan, Hallen etc to get faster rank.
So my point being..it is imbalanced for gfs, but is reasonable normally (Even if I have yet to see past GR8) as gfing can also be a political practice and not just nepotistic while certain families grasp for power. It's probably more a guild's responsibility to reward their members without needing set tasks alone, although I love the Ur'guard idea of commendations and garrateed rank rise after so many.

The Sentinels in Achaea used to bump everyone between gr3 and 10 up one rank every few years, for small services that would otherwise not be favoured taken by themselves. I got three ranks out of it before I went semi-dormant. It was actually kind of fun to read the logs every day and figure out who you should be favoring that day, in addition to just being rewarding to the people getting the rank.

I don't really see the point in having more than ten guild ranks, especially because 75% of them aren't going to be used.
Once someone gets up to GR 5 or so, they're probably going to be available to be in one of the leadership positions soon, which neatly puts them at GR 19 once their tenure is over, thus making ranks 6-18 useless.
Besides, some of the guildranks feel like they were straining to come up with names when they were made. But that's just me.

Most of the Harbinger Guildranks are noises. I feel bad for Nirrti and Co. having to come up with all of those.
The highest non-leader GR I ever saw as a Nihilist was 10 and the highest non-leader GR we have in the Harbingers is 8. It is super hard to gain rank once you get to 7 or so.

Those are cool.
The only rank in the Shadowdancers that I don't really like is, "A Pariah." We spend a lot of time talking about how everyone in Glomdoring's equal, and the cause is the same for everyone, so why the heck would anyone be considered a pariah? Otherwise, they're super keen.

Paladins are kinda nice. But they are a bit too specific for my taste. Not to mention that I got killed because I was listed as a Defender of Truth, if I recall. Defenders of Truth are Paladin Undersecretaries.

I do like the secretary rank though, and the admin rank. Inquisitor is such a fun title to throw around when talking to another Knight when a Page or three are present.
(The Archons still won't let us have a dissection room or holding cells in the Keep.)
